Resumo(s)A presente dissertação de Mestrado é resultado do trabalho individual desenvolvido em contexto de um projeto de investigação, no âmbito da Unidade Curricular de Dissertação do segundo semestre do 5º ano do Mestrado Integrado em Engenharia e Gestão Industrial. O projeto foi realizado em contexto de serviços na Presidência da Escola de Engenharia da Universidade do Minho, mais especificamente nos órgãos do Conselho Pedagógico e do Conselho Científico e tinha como principal objetivo o mapeamento e consequente melhoria dos processos internos. A metodologia de investigação utilizada no projeto foi a Action-Research uma vez que o projeto exigiu a recolha de dados através de observação, análise de ferramentas e pela implementação de questionários. Com base na análise destes dados foram sugeridas as ações de melhoria. Para a organização da investigação recorreu-se ao ciclo DMAIC ferramenta associada à metodologia Lean Six Sigma, que resulta da sinergia entre a filosofia Lean Manufacturing e Six Sigma, e que procura tornar as Organizações mais eficientes, competitivas e lucrativas. Inicialmente foi realizado um diagnóstico e análise do problema, assim como um planeamento e definição do projeto em si. Após a conclusão desta primeira fase passou-se à fase na qual foi realizada a recolha de dados para que fosse possível mensurar o estado do problema e retirar algumas ilações importantes. Esta recolha de dados foi feita recorrendo a observação direta, ferramentas de trabalho e questionários com os diferentes stakeholders dos serviços – alunos e direções de curso e colaboradores. Numa terceira fase foram analisadas as possíveis causas dos problemas identificados e posteriormente na quarta fase foram elaboradas as ações de melhoria para aplicação diretamente no Conselho Pedagógico e no Conselho Científico e outras transversais a todos os órgãos e gabinetes, e que tinham como objetivo reduzir ou eliminar o impacto dos problemas identificados na organização. Numa fase final do processo foi ainda feito um balanço dos ganhos trazidos pelas melhorias, e que embora não fossem muitos deles possíveis traduzir em valores, traduzem-se essencialmente na diminuição do tempo de resposta aos pedidos, diminuição das devoluções, melhoria da satisfação. Foram ainda deixadas sugestões de trabalho futuro de controlo das aplicações das ações propostas.
This Master's dissertation is the result of individual work developed in the context of a research project, within the scope of the Dissertation Course Unit of the second semester of the 5th year of the Integrated Master's Degree in Industrial Engineering and Management. The project was carried out in the context of services in the Presidency of the School of Engineering of the University of Minho, more specifically in the Pedagogical Council and Scientific Council bodies and its main objective was the mapping and consequent improvement of internal processes. The research methodology used in the project was Action-Research since the project required the collection of data through observation, tool analysis and by the implementation of questionnaires. Based on the analysis of this data, improvement actions were suggested. For the organisation of the research we used the DMAIC cycle, a tool associated to the Lean Six Sigma methodology, which results from the synergy between the Lean Manufacturing philosophy and Six Sigma, and aims to make organisations more efficient, competitive and profitable. Initially, a diagnosis and analysis of the problem was carried out, as well as the planning and definition of the project itself. After the conclusion of this first phase, we moved on to the data collection phase so that it was possible to measure the state of the problem and draw some important conclusions. This data collection was made using direct observation, working tools and questionnaires with the different stakeholders of the services - students and course directorates and collaborators. In a third phase the possible causes of the identified problems were analysed and afterwards in the fourth phase the improvement actions were elaborated to be applied directly in the Pedagogic Council and in the Scientific Council and others transversal to all the bodies and offices, and that had the objective of reducing or eliminating the impact of the identified problems in the organisation. In a final phase of the process, an assessment was also made of the gains brought about by the improvements, which, although many of them could not be translated into figures, essentially translate into a reduction in the response time to requests, a reduction in returns and an improvement in satisfaction. Suggestions were also left for future work to control the application of the proposed actions.
