Planeamento e gestão de stocks: modelação e implementação de melhorias em Empresa de Manufatura

Abstract

Esta dissertação foi desenvolvida no âmbito do Projeto do Mestrado Integrado em Engenharia e Gestão Industrial, com o tema “Planeamento e Gestão de Stocks – modelação e implementação de melhorias em ERP implementado em empresa de manufatura”, efetuada na Unidade de Negócio Aparelhagem de Alta e Média Tensão (AMT) do Grupo EFACEC. O processo de Planeamento e Controlo de Produção envolve duas ferramentas, o Enterprise Resource Planning (ERP) Infor Baan e, o AMT Pro, o segundo servindo nomeadamente de apoio ao primeiro. A descrição deste processo vai servir para uma mais fácil compreensão do processo de Gestão de Stocks. O processo de Gestão e Controlo de Stocks, apresentava ocasionalmente diversas anomalias, resultando em desvios de Stock, e em aumento das existências a nível do software, o que originava uma situação diferente da realidade produtiva. Neste sentido, o objetivo deste projeto é regularizar e evitar a ocorrência destas anomalias, diminuindo as existências e trazendo maior fiabilidade da informação fornecida pelo sistema ERP e respetivos sistemas de informação que servem de apoio ao ERP. Na fase inicial, foi feita uma adaptação aos processos e compreensão da sua elevada complexidade, o que permitiu depois proceder a uma revisão bibliográfica mais direcionada para a situação verificada. Nesta fase de revisão analisou-se, sobretudo gestão de informação em sistemas ERP, utilização de sistemas Kanban e, naturalmente, técnicas, conceitos e abordagens na Gestão de Stocks e Cadeia de Abastecimento. Esta revisão permitiu enquadrar e analisar a situação atual verificada na Unidade de Negócio da Aparelhagem de Alta e Média Tensão, e decidir em que pontos do processo deviam incidir as soluções para otimizar o processo. Estando caracterizada a situação existente, bem como os principais problemas, foi possível formular soluções, nomeadamente de forma contínua ao longo do processo de Gestão de Stocks. Com as soluções de melhoria propostas e implementadas, pretende-se reduzir significativamente as existências de materiais, e garantir uma maior confiança nos Stocks, reduzindo, e desejavelmente eliminando, os desvios de Stock que se iam verificando.

This work was developed under the Project of the MSc in Industrial and Management Engineering, with the theme "Planning and Inventory Management - modeling and implementation of improvements in an existent Manufacturing Company ERP", performed at the Business Unit Switchgear (AMT) from EFACEC Group. The Planning and Production Control process involves two tools, Enterprise Resource Planning (ERP) – Infor Baan – and the AMT Pro, where the second serves in particular to support the first. The description of this process will serve for an easier understanding of the process of Inventory Management. The Management and Stock Control process has found several anomalies, resulting in Stock deviations, and in an increase of the stock-level calculated by the software, which creates a situation different from the shop floor production reality. Thus, the goal of this project is to regulate and prevent the occurrence of these anomalies, reducing inventories, bringing greater reliability to the information provided by the ERP system and the respective information systems which support the ERP. In the initial stage, it was necessary to understand and get used to the complex processes, so that a literature review focused on the situation found could then be carried out. In this literature review stage, the works analyzed covered particularly information management in ERP systems, use of Kanban systems, and of course, techniques, concepts and approaches in Inventory Management and Supply Chain. This review allowed to analyze the current situation verified in the Business Unit Switchgear, and to decide on which points of the process should the solutions be focused to optimize the process. After characterizing the current situation, as well as the main problems, it was possible to formulate solution to be implemented continuously throughout the process of Inventory Management. These improvements intend to significantly reduce the Stocks of materials, and provide greater confidence in Stocks’ quantities, reducing and hopefully eliminating the Stocks’ deviation that used to happen.
