Uma nova abordagem para a gestão da Equipa de Manutenção numa empresa química

Abstract

Esta dissertação é o resultado de um projeto desenvolvido na área de manutenção de uma indústria química multinacional, em sua fábrica situada no Brasil, no âmbito do 2º ano do Mestrado em Engenharia Industrial. O principal objetivo deste projeto foi desenvolver a responsabilidade, as competências técnicas e comportamentais dos técnicos de manutenção, permitindo atuarem nas diversas áreas e tecnologias com o mesmo nível de qualidade e eficiência. Como resultados pretendia-se a melhoria dos indicadores de manutenção, uma maior satisfação dos clientes internos e também uma maior satisfação da equipa de manutenção. O trabalho iniciou-se com uma revisão bibliográfica sobre os temas de Gestão e estratégia de manutenção, liderança e desenvolvimento comportamental. Neste projeto foi usada a metodologia Investigação-ação, iniciada por um diagnóstico da Manutenção feito através de um questionário de satisfação dos clientes internos. A análise da situação atual, através das respostas ao questionário e um estudo do histórico dos indicadores de manutenção, tais como número de quebras, percentagem de quebras, MTBF e MTTR levou à identificação de alguns problemas no processo de manutenção. Para encontrar a causa-raiz desses problemas, foi elaborado um plano de ação, tendo como principal objetivo conseguir o envolvimento, comprometimento e mudança comportamental da equipa de manutenção. Este trabalho permitiu uma grande evolução na satisfação dos clientes internos, medida através de um questionário, na satisfação da equipa de manutenção, medida através de uma pesquisa que certifica as melhores empresas para se trabalhar pelo Instituto GPTW (Great Place to Work), e também uma evolução positiva nos valores dos indicadores de manutenção.

This dissertation is the result of a project developed in the maintenance area of a multinational chemical industry, within the scope of the 2nd year of the Master in Industrial Engineering. The main objectives of this project were to develop the responsibility and the technical and behavioral skills of the maintenance technicians, allowing them to work in the different areas and technologies with the same level of quality and efficiency. The expected results were the improvement of maintenance indicators, greater satisfaction of internal customers and also greater satisfaction of the maintenance team. The work began with a bibliographical review on the themes Management and strategy of maintenance, leadership and behavioral development. In this project the research-action methodology was used, initiated by a Maintenance diagnosis made through a questionnaire of internal customers' satisfaction. The analysis of the current situation, through the answers of the questionnaire and a study of the history of maintenance indicators, such as number of breakdowns, percentage of breakdowns, MTBF and MTTR, led to the identification of some problems in the maintenance process. In order to find out the root causes of these problems, a plan of actions was elaborated, with the main objective being the involvement, commitment and behavioral change of the maintenance team. This work allowed a great evolution in the satisfaction of the internal clients, measured by means of a questionnaire, in the satisfaction of the maintenance team measured through research that certifies the best companies to work for, by the Great Place to Work Institute (GPTW), and also a positive evolution of the Maintenance indicators values.
