Aplicação de ferramentas Lean para a melhoria da organização de um armazém de acessórios de uma empresa têxtil

Abstract

O presente projeto de dissertação foi realizado no âmbito da conclusão do 5º ano do Mestrado Integrado em Engenharia e Gestão Industrial, e teve como principal objetivo melhorar a organização e o funcionamento de um armazém de acessórios de uma empresa têxtil, utilizando ferramentas Lean. A metodologia de investigação utilizada foi a Investigação-Ação, sendo que, numa fase inicial, foi realizada a revisão bibliográfica de suporte para o projeto. De seguida, fez-se o diagnóstico da situação inicial através de ferramentas como o diagrama de spaghetti, a técnica da amostragem e a modelagem de processos. A utilização destas ferramentas permitiu identificar alguns problemas como a utilização indevida do sistema de informação, erros na criação da codificação dos artigos, a falta de normalização de procedimentos e a desorganização do espaço de trabalho. Posteriormente, foram sugeridas melhorias, algumas implementadas no decorrer do projeto, com o objetivo de mitigar os problemas identificados e reduzir desperdícios. Foram então efetuadas melhorias na utilização do sistema de informação, foi projetado um novo layout, sugeridas normalizações nos procedimentos de trabalho através de Procedimentos Operacionais Padrão e documentação standard, e foi organizado o espaço de trabalho com a implementação de 5S, Gestão Visual e Lean Office. Com estas melhorias foi então possível bloquear codificação errada, diminuir o risco de erros e movimentações incorretas e reduzir as distâncias percorridas nas atividades inbound e outbound em 54% e 31,5%, respetivamente. Além disso, foi possível obter uma maior linearidade e fluidez nos fluxos de informação e materiais, minimizar a duplicação de informação e simplificar o preenchimento, leitura e compreensão de documentos. Por fim, com a aplicação da ferramenta 5S, foi possível reduzir 80% da documentação que era obsoleta, diminuir 17% das distâncias percorridas nas operações de armazenagem, aumentar em 19% a taxa de ocupação das estantes e melhorar em 50% os valores totais da auditoria 5S.

This dissertation project was carried out in the context of the conclusion of the 5th year of the Integrated Master’s in Industrial Engineering and Management, and its main objective was to improve the organization and operation of an accessories warehouse of a textile company, using Lean tools. The research methodology used was Action-Research, and in an initial phase the theoretical basis for the project was established. Then, the diagnosis of the initial situation was made through tools such as the spaghetti diagram, the sampling technique and the process modelling. The use of these tools allowed the identification of some problems, such as the improper use of the information system, errors in the creation of the codification of articles, the lack of standardization of procedures and the disorganization of the workspace. Subsequently, improvements were suggested, some implemented during the project, with the aim of mitigating the problems identified and reducing waste. Corrections were made to improve the use of the information system, a new layout was designed, normalizations in working procedures were suggested through Standard Operating Procedures and standard documentation, and the workspace was organized with the implementation of 5S, Visual Management and Lean Office. With these improvements it was possible to block wrong coding, decrease the risk of errors and incorrect movements and reduce the distances covered in inbound and outbound activities by 54% and 31,5%, respectively. Furthermore, it was possible to achieve greater linearity and fluidity in the flows of information and materials, minimize the duplication of information and simplify the completion, reading and understanding of documents. Finally, with the application of the 5S tool, it was possible to reduce 80% of the documentation that was obsolete, decrease 17% of the distances covered in the storage operations, increase the occupancy rate of the shelves by 19% and improve the total values of the 5S audit by 50%.
