Resumo(s): | A presente dissertação, desenvolvida no âmbito do Mestrado Integrado em Engenharia e Gestão Industrial
da Universidade do Minho, teve como principal objetivo a melhoria do desempenho das células de
produção na empresa Bosch Car Multimedia Portugal, S. A., recorrendo a princípios Lean Thinking.
A metodologia de investigação usada no projeto foi a Action Research. Inicialmente, começou-se por fazer
um diagnóstico da situação inicial das células no que a tarefas periódicas diz respeito. Através deste
estudo, verificou-se a existência de tarefas periódicas nos operadores, nomeadamente, nos bottlenecks
das células, o que causava perdas de output em relação às quantidades planeadas. Além disso, estas
tarefas periódicas não eram consideradas no balanceamento da célula, por este só incluir tarefas cíclicas.
Com base neste diagnóstico, foram sinalizados os cinco projetos com mais perdas de output e
selecionados os dois projetos mais críticos que foram alvo de análise pormenorizada. No projeto P1, foi
proposto implementar um tapete de abastecimento controlado por sensores para abastecer os
componentes U-shapes e iniciar a prática de colocar as esponjas protetoras em cima da tampa nos
componentes Top Cover e Back Cover. Estas alterações reduziram o tempo de tarefas periódicas em
41%, a perda de output em 65% e o tempo de atravessamento em 6%. Quer a taxa de produção, quer a
produtividade aumentaram 6% e foi possível poupar 8 000€ por ano. Quanto ao projeto P2, foi sugerido
abastecer os conjuntos do vidro, display e carrier frame através de carrinhos de abastecimento e ainda
dispor as fitas adesivas em dispensadores previamente preparados pelo Point of Use Provider. O tempo
despendido em tarefas periódicas no P2 diminuiu 15% e a perda de output 36%. O tempo de
atravessamento diminuiu 2%, e a taxa de produção e a produtividade aumentaram 2% e 3%,
respetivamente. O custo de produção anual deste projeto foi reduzido em 5 490€.
Para além disto, foi ainda estudado o projeto N1, um projeto em fase de planeamento. As várias
sugestões de embalagens que permitiam aumentar o número de unidades por caixa, permitiram reduzir
em 35% o tempo total de tarefas periódicas e alcançar uma poupança anual de 33 660€. The present dissertation, developed within the scope of the Integrated Master’s in Industrial Engineering and Management at the University of Minho, had as main purpose the performance improvement of production cells in the company Bosch Car Multimedia Portugal, S.A., by applying Lean Thinking principles. The research methodology used in the project was Action-Research. Initially, an analysis of the initial situation of the production cells was initiated regarding periodic tasks. Through this study, it was verified the existence of periodic tasks in the operators, namely, in the bottlenecks of the cells, which caused output losses in relation to the planned quantities. Furthermore, these periodic tasks were not considered in cell balancing. Based on this analysis, the five projects with the most output losses were flagged and the two most critical projects were selected and subjected to detailed analysis. In project P1, it was proposed to implement a sensor-controlled mat to supply the U-shapes components and start the practice of placing the sponges on top of the cover in the Top Cover and Back Cover components. These changes reduced periodic task time by 41%, output loss by 65%, and throughput time by 6%. Both the production rate and productivity increased by 6% and it was possible to save €8 000 per year. As for project P2, it was suggested to supply the sets of glass, display, and carrier frame through carts and to place the adhesive tapes in dispensers previously prepared by the Point of Use Provider. Time spent on periodic tasks in P2 decreased by 15% and output loss by 36%. The throughput time decreased by 2%, and the production rate and productivity increased by 2% and 3%, respectively. The annual production cost of this project was reduced by €5 490. In addition, a project in the planning phase, was also studied, project N1. The various packaging suggestions that made it possible to increase the number of units per box, made it possible to reduce the total time for periodic tasks by 35% and achieve annual savings of €33 660. |
