Reorganização de um armazém numa empresa de vestuário

Abstract

A presente dissertação foi desenvolvida no âmbito do Mestrado em Engenharia de Sistemas, da Universidade do Minho. A dissertação realizou-se em ambiente empresarial, na empresa Neptune Ring, SA. Este projeto iniciou-se no departamento logístico da empresa, mais concretamente no armazém central da Graça que abastece 50 lojas. O objetivo passou por melhorar os processos logísticos de forma a aumentar a eficiência e eficácia interna, contribuindo para um melhor serviço ao cliente. O armazenamento, a atividade de picking e a organização geral do armazém foram os pontos chave no desenvolvimento do projeto. As oportunidades de melhoria passaram por criar metodologia de report de ocorrências, reorganizar o layout do armazém, eliminar desperdícios de tempo e espaço, concentrar a atividade picking num único piso do armazém e tornar o processo mais rápido e eficiente. Como resultados, do layout reorganizado obteve-se ganhos de espaço e tempo, com proveitos anuais de 2 736,96 € e com maior aproveitamento da área. A reorganização do armazenamento dos produtos com base na curva ABC e implementação do uso de carrinhos, tornou o processo de picking mais rápido e eficiente com redução anual dos desperdícios na atividade em 3 198,57€. Com a normalização do uso de EPI alcançou-se a garantia da proteção da integridade física dos elementos dentro do armazém e a preservação da mercadoria. Houve um tratamento mais rápido e eficaz das ocorrências em armazém, o que permitiu eliminar erros frequentes. Algumas sugestões de melhoria mais complexas não puderam ser aplicadas no momento do projeto, no entanto ficaram registadas como propostas futuras de forma a auxiliar a empresa a posicionar-se na vanguarda da tecnologia e de uma logística 4.0.

This dissertation was developed within the scope of the Master in Systems Engineering, University of Minho. The dissertation was carried out in a business environment, at the company Neptune Ring, SA. This project began in the company´s logistics department, more specifically in the central warehouse that supplies 50 stores. The purpose is to improve logistical processes in order to increase internal efficiency and effectiveness, contributing to better customer service. Storage, picking activity and general organization of the warehouse were the key points in the development of this project. Opportunities of improvement included creating an incident reporting methodology, reorganizing the warehouse layout, eliminating waste of time and space, concentrating the picking activity on floor 0 of the warehouse and making the process faster and efficient. As a result, the reorganized layout resulted in gains in space and time, with annual revenues of 2 736,96€ and better use of the area. The reorganization of the product storage based on the ABC curve and de implementation of the use of trolleys, made the picking process faster and more efficient with an annual reduction of waste in the activity by 3 198,57 €. With the standardization of the use of IPE, the guarantee of the protection of the physical integrity of all the elements inside the warehouse and the preservation of the stored goods was achieved. There was a faster and more effective handling of occurrences in the warehouse, which made it possible to eliminate frequent errors. More complex improvement suggestions could not be applied at the time of the project, however they were registered as future proposals in order to help the company to position itself at the vanguard of the technology and 4.0 logistics.
