Resumo(s): | A presente dissertação encontra-se inserida no âmbito do 5º ano do Mestrado Integrado em
Engenharia e Gestão Industrial. Este projeto teve como principal objetivo a implementação de
metodologias do paradigma Lean Production, por forma a melhorar os indicadores de desempenho
(eficiência, performance, disponibilidade, sucata e retrabalho) da Pigment Furniture Factory da Ikea
Industry Portugal.
Em tempos de crise financeira, as empresas sentem a necessidade de reduzir os custos, mantendo a
qualidade e garantindo a entrega dos produtos no tempo correto, por forma a se tornarem mais
competitivas. Para conseguirem atingir tais objetivos as empresas procuram eliminar as atividades que
não acrescentam valor aos produtos do ponto de vista dos clientes, e uma forma de o fazerem é
adotarem a filosofia lean production.
Esta dissertação, estando apoiada na metodologia de investigação-ação, procura eliminar as atividades
que não acrescentam valor, sendo possível, desta forma, reduzir os tempos de produção e,
consequentemente, os custos. Assim, para eliminar estas atividades, recorreu-se aos conceitos,
princípios e ferramentas associados à filosofia lean production.
Após a descrição da Ikea Industry Portugal e, mais detalhadamente, da área de maquinagem da
Pigment Furniture Factory, área proposta pela empresa, fez-se uma análise e diagnóstico ao estado
atual dessa área. Nesta análise foi possível identificar os principais problemas da área de maquinagem
e do processo produtivo de Utrusta (família de produtos), fluxo produtivo analisado nesta dissertação.
Para solucionar os problemas identificados, e recorrendo às ferramentas lean production, foram
elaboradas propostas de melhoria como o objetivo de reduzir o tempo de setup, normalizar os postos
de trabalho, reduzir os desperdícios e aumentar a eficiência.
Por fim, com a implementação de algumas das melhorias propostas foi possível comparar os valores
das medidas de desempenho antes e após a implementação. Na área de maquinagem verificou-se um
aumento na eficiência de 21% e de 5% na disponibilidade, uma redução de 36% no retrabalho, mas
verificou-se um aumento de 39% na sucata. Para além disso, com a implementação de todas as
melhorias propostas seria possível obter um ganho médio de 423 peças por setup realizado na linha
3.1 e um ganho de 28 350 peças por mês com a alteração do layout na linha 54. This thesis is part of the fifth year of the Master’s Degree in Industrial Engineering and Management. This project had as its main goal the implementation of methodologies of the Lean Production paradigm, in order to improve the performance indicators (efficiency, performance, availability, scrap and rework) of the Pigment Furniture Factory of Ikea Industry Portugal. In a time of financial crisis, companies feel the need to reduce their costs, while maintaining quality standards and assuring product delivery in the right time frame, to improve their competitiveness. To achieve those goals, companies try to eliminate activities that don’t add value to their products from the clients’ point of view. A way to do that is by adopting the lean production philosophy. This thesis, supported by the research-action methodology, aims to eliminate the activities that don’t add value, thus making it possible to reduce production times and, therefore, costs. To eliminate these activities, the concepts, principles and tools associated to the lean production philosophy were used. After a description of Ikea Industry Portugal and, in more detail, of the machinery area of the Pigment Furniture Factory, area proposed by the company itself, an analysis and a diagnosis of the current state of that area were made. In this analysis it was possible to identify the main problems of the machinery area and of the production process of the Utrusta (product family), the production flow analyzed in this thesis. To solve the identified problems, and using lean production tools, improvement proposals were drawn up, with the goal of reduce setup time, standardise workstations, reduce waste and increase efficiency. Finally, with the implementation of some of the proposed improvements, it was possible to compare the values of the performance measures before and after the implementation. In the machinery area, there was an increase of 21% in efficiency and 5% in availability, as well as a 36% reduction in rework, but a 39% increase in scrap was verified. In addition, the implementation of all of the proposed improvements would result in an average gain of 423 pieces per setup held in line 3.1 and a monthly gain of 28 350 pieces with the change of the layout on the line 54. |
