Aplicação de ferramentas Lean numa PME do setor do calçado

Abstract

A indústria do calçado, é, ainda, uma indústria com uma forte componente de trabalho manual, operações sistemáticas e uma extensa cadeia produtiva. Nesse sentido, não raras vezes, problemas associados a longos leads times, estrangulamentos no fluxo produtivo e grandes quantidades de produto em vias de fabrico estão presentes no quotidiano de muitas organizações que operam no setor. Nesse sentido, torna-se imperiosa a adoção da metodologia Lean Manufacturing para suprimir tais lacunas. O presente projeto foi realizado numa unidade produtiva de uma PME do setor do calçado e tinha como principal objetivo a implementação da metodologia para obter melhorias no desempenho e funcionamento do sistema, de forma a aumentar o fluxo de produção através da redução ou eliminação de desperdícios. E dessa forma, alcançar um aumento da produtividade e satisfação dos colaboradores. Para a concretização dos trabalhos o investigador efetuou um diagnóstico inicial ao sistema em causa onde pode identificar diversas oportunidades de melhoria. Estas serviram de base para o planeamento e posterior implementação de ferramentas que contribuíam para uma melhoria no desempenho daquele sistema produtivo. Durante esse processo, foram implementadas ações que permitiram melhorias no abastecimento da unidade produtiva, no fluxo de informação e na organização dos processos produtivos. Os principais indicadores utilizados para aferir os resultados obtidos foram; WIP, produto Não Conforme, produtividade a eficiência e o lead time global. Os recursos humanos pela importância primordial que assumem na adoção da metodologia estiveram sempre no centro deste projeto sendo-lhes proporcionada formação e oportunidade de exporem as suas opiniões através de um inquérito. As metas inicialmente traçadas foram alcançadas, atingindo em alguns indicadores valores acima do expectável.

The footwear industry is still an industry with a strong component of manual labor, systematic operations and an extensive production chain. In this sense, problems associated with long lead times, bottlenecks in the production flow, and large quantities of product in the making are present in the daily lives of many organizations operating in the industry. In this sense, it becomes imperative to adopt the Lean Manufacturing methodology to eliminate such shortcomings. This project was carried out in a productive unit of an SME in the footwear sector and had as its main objective the implementation of the methodology to obtain improvements in the performance and functioning of the system, in order to increase the flow of production through the reduction or elimination of waste. In this way, achieving an increase in productivity and employee satisfaction. For the accomplishment of the work the researcher made an initial diagnosis to the system in question where he could identify several opportunities for improvement. These were the basis for the planning and subsequent implementation of tools that contributed to an improvement in the performance of that productive system. During this process, actions were implemented that allowed improvements in the supply of the production unit, in the information flow and in the organization of production processes. The main indicators used to measure the results were: WIP, nonconforming product, productivity, efficiency and global lead time. Human resources for their primary importance in adopting the methodology were always at the heart of this project, providing them with the training and opportunity to present their views through an inquiry. The goals initially set were achieved, reaching in some indicators values above expectations.
