Melhoria de um sistema produtivo de Painéis Sandwich numa empresa de mobiliário

Abstract

A presente trabalho insere-se no âmbito do Projeto de Dissertação do 5º ano, 2º semestre, do Mestrado Integrado em Engenharia e Gestão Industrial da Escola de Engenharia da Universidade do Minho. Este projeto teve lugar na empresa Swedwood Portugal, em Paços de Ferreira, que se dedica ao fabrico de mobiliário. Com a concorrência que atualmente existe no mercado as empresas sentem a necessidade de se tornarem cada vez mais competitivas. Com este intuito torna-se imperativo que as mesmas se tornem mais eficientes reduzindo ao máximo os seus custos de produção e dando resposta aos pedidos dos seus clientes com rapidez e o máximo de qualidade. O presente trabalho teve como objetivo principal a melhoria de um sistema produtivo de painéis sandwich recorrendo à metodologia Lean Manufacturing. Para tal foi realizada uma revisão da literatura e uma análise ao sistema produtivo. Foram usadas ferramentas de diagnóstico como o Value Stream Mapping, Diagrama de processos e Análise ABC, que serviram para identificar falhas e problemas no sistema produtivo que por sua vez deram origem a oportunidades de melhoria. Face aos problemas levantados e com recurso às ferramentas que constituem a filosofia Lean Manufacturing como o Standard Work, 5S, Gestão Visual e Kaizen, entre outras, foram elaboradas propostas de melhoria com o intuito de tornar o sistema produtivo mais eficiente. Na sua maioria as propostas de melhoria foram aplicadas, ficando algumas melhorias pendentes devido à impossibilidade de concretização devido à curta duração do projeto, tendo em conta a dimensão da área. Pode no entanto afirmar-se que as melhorias deram origem a resultados satisfatórios para a empresa. No final do projeto verificou-se um aumento da eficiência em 5% desde o mês em que se iniciou o projeto até ao mês que terminou. De referir ainda uma diminuição do valor de sucata de 8 135,87€ que representa um decréscimo de 76,7%, que juntamente com redução de custo em tarefas que não acrescentam valor ao produto no valor de 5601,02€ fazem um total de 13736,89€. No final deste trabalho são ainda apresentadas propostas de melhoria que não foram concretizadas ou foram iniciadas mas não concluídas.

This work falls within the scope of the 2nd semester of the 5th year of the Integrated Master Course on Industrial Engineering and Management of the Engineering School of the University of Minho. This project was held in the company Swedwood Portugal in Paços de Ferreira, engaged in the manufacture of furniture. With the competition which currently exists in the market, companies feel the need to become increasingly competitive. With this purpose it is imperative that they become more efficient reducing to a minimum their cost of production, and quickly responding to the requests of their customers with maximum quality. This study had as main objective the improvement of a production system of sandwich panels by applying the Lean Manufacturing methodology. For that, was performed a review of the literature and an analysis to the production system. Diagnostic tools were used such as Value Stream Mapping, Process diagram and ABC Analysis, which served to identify gaps and problems in the production system, which in turn resulted in improvement opportunities. Given the posed problems, and using the tools inherent to the Lean Manufacturing philosophy as the Standard Work, 5S, Visual Management and Kaizen, among others, were prepared proposals for improvement, with the purpose of make more efficient the productive system. In the most part, the proposals for improvement were implemented. Some improvements are pending because of the short duration of the project taking into consideration the size of the area. However, it can be stated that improvements yielded satisfying results for the company. At the end of the project we achieved an increase in efficiency by 5%, since the month in which it began the project until the month which ended. Is also worth mentioning a reduction in the value of scrap 8.135, 87€ which represents a decrease of 76.7%, which along with cost reduction in tasks that do not add value to the product in the amount of 5,601.02€ making a total of € 13,736.89. At the end of this work are also presented proposals for improvements, that have not been achieved or have been started but not yet completed.
