Melhoria dos fluxos de abastecimento das linhas e de arrumação do produto acabado numa empresa do sector automóvel

Abstract

A logística interna assume um papel fulcral no funcionamento da generalidade das unidades produtivas das empresas, seja através do fornecimento de materiais às linhas, seja através da organização dos materiais em armazém. Todas essas (pequenas) atividades têm, no seu conjunto, uma enorme importância na produtividade das linhas. A logística interna deve ter em conta ainda a ergonomia dos abastecimentos bem como as quantidades necessárias a fornecer às linhas. Em geral, ter grandes quantidades de stock juntos às linhas, não é racional, embora seja comum verificar-se esse tipo de situações. A fase inicial da dissertação consistiu essencialmente em compreender e analisar o funcionamento geral de uma fábrica de componentes para o sector automóvel, para posteriormente diagnosticar os principais problemas, desenvolver e implementar ações de melhoria. Numa segunda fase o trabalho focou mais o tema da montagem das paletes em armazém. Foi estudado ao pormenor o sistema usado à data e foi estudada a forma como seria implementado este novo projeto: Qual a linha piloto? Como fazer o abastecimento de caixas vazias? Que localizações se deveriam ter para cada etapa do projeto? Nesta segunda fase, foram detetadas algumas lacunas no fluxo de informação/materiais no armazém e foram desenvolvidas e implementadas algumas ações corretivas. Uma das medidas implementada foi a reorganização da forma de recolha do produto terminado nas linhas de produção, também uma alteração ao fluxo de informação entre os colaboradores do armazém e por fim a utilização do sistema kanban para montar um supermercado para uma família de referências. A terceira fase, e última, consistiu na monitorização e ajuste do novo sistema logístico, resultante das implementações, e na contabilização dos ganhos conseguidos com as alterações. Os resultados finais do projeto foram satisfatórios. Foi possível implementar a ideia principal do projeto obtendo ganhos ao nível da segurança e ergonomia dos colaboradores bem como espaço livre na e uma maior eficiência produtiva visto apenas se focarem na montagem das peças, em simultâneo, foi possível corrigir e melhorar alguns pormenores no funcionamento do armazém sempre com o objetivo de minimizar os desperdícios detetados e melhorar a segurança dos colaboradores.

Internal logistics plays a central role in the entire plant operation through the supply of materials to the lines and the organization of materials in the warehouse. All these small activities have their importance in the productivity of the lines. The internal logistics must also take into account the ergonomics of the supplies as well as the quantities needed to provide the lines. In general, large stocks are not acceptable, but having lines stopped by lack of material is not acceptable, as well. The initial phase of the project consisted essentially on understanding and analysing the overall operation of the plant and subsequently being able to implement the desired measures. The focus was on measuring for subsequent comparisons. In a second phase, the project has focused more on the pallet assembly in the warehouse. The system used until now was studied in detail and the way this new project would be implemented was carefully analysed. What line should be the pilot? How to fill empty boxes? What locations should be analysed in each stage of the project? Some gaps in the flow of information/materials in the warehouse were identified and corrective measures were applied. One of the measures implemented was the reorganization of the way the finished product is collected in the production lines, as well as a change in the flow of information between warehouse employees, and, finally, the use of the kanban system to build a supermarket for a family of references. The third and last phase of the project consisted in monitoring and adjusting the new logistics system resulting from the implementations and in accounting for the gains made with the changes. The results of the project were satisfactory. It was possible to implement the main idea of the project, obtaining gains in terms of safety and ergonomics of employees, and a greater productive efficiency.
