dc.description.abstractO presente projeto foi desenvolvido no âmbito do Mestrado em Engenharia Industrial, no ramo de Gestão Industrial. Durante seis meses foi acompanhado o processo produtivo de uma empresa da indústria náutica, com o objetivo de identificar constrangimentos no fluxo produtivo e respetivas soluções. As ferramentas Lean Thinking foram determinantes para o desenvolvimento de uma abordagem onde a eliminação do desperdício é fulcral para o aumento da eficiência. A metodologia Action-Research foi a utilizada ao longo do projeto. Assim, para além do diagnóstico inicial, foram estudadas e implementadas medidas com vista a combater o que foi identificado como problema. A revisão bibliográfica dos temas mais relevantes da dissertação debruça-se sobre o Lean Thinking, Estudo de Trabalho e Ergonomia. Do diagnóstico inicial calcularam-se alguns Key Performance Indicators (KPI) que comprovaram dificuldades em manter a fluidez e balanceamento das linhas de laminação e montagem, condicionando a satisfação da procura. Alguns desses valores poderão ser justificados através dos também identificados desperdícios, nomeadamente de stock e movimentos. Considerando os problemas identificados, foi proposto um conjunto de melhorias e respetivos ganhos, tendo estes especial foco na melhoria dos fatores humanos. Destacam-se a digitalização da informação que promoveu uma resposta imediata e acompanhamento contínuo das dificuldades levantadas pela linha. Também o novo processo da laminação, que promoveu a diminuição do retrabalho (30%) e aumento da qualidade, ou a reconfiguração do layout, restituição do turno da noite e carrinhos de ferramentaria possibilitaram acréscimos na fluidez do processo produtivo e aumento do tempo disponível para acrescentar valor (24 horas e 182 horas por dia, respetivamente). Em termos de ganhos monetários foi possível calcular poupanças na ordem dos 9 468 €/dia em custo de mão-de-obra, uma redução de 35% em custos energéticos(cerca de 67 600€/ano) e ainda diminuição significativa da parcela de custos associada à subcontratação.por
dc.description.abstractThis project was developed during the last semester of the master’s degree in Industrial Engineering, in the Industrial Management area. During six months, the productive process of a naval company was analysed in order to identify some constraints and its possible solutions. The tools provided by the Lean Thinking were determinant to develop an approach were the identification and elimination of waste are the reason one can increase the efficiency. The Action-Research methodology was used during the project. So, besides the initial diagnostic, there was some measures that were studied and implemented to fight the productive constraints. The bibliographic review was an on-going process to help the study of the main subjects of this dissertation, such as Lean Thinking, Work Study and Ergonomics. The initial diagnosis allowed the calculation of some Key Performance Indicators (KPI) that proved some difficulties in keeping the production flow, as well as its balancing in both lamination and assembly line. These results were the needed confirmation to explain why the company struggles to satisfy its costumers needs. Also, these values can be explained by the wastes that were also found during the observation period, such as stock and movements. Considering all the identified problems, there were some improvement solutions that were introduced in order to present its respective production gains. They were particularly focused on the human factors. The digitalization and continuous follow-up of the information provided by the production line was essential to promote the immediate response of the identified problems. Also, the new lamination process decreased the re-work in 30% and increased the product quality. The layout reconfiguration and the introduction of the night shift and the new transportation tool car enabled the rise of the production flow and of the available adding-value time (24 hours and 182 hour per day, respectively). In terms of monetary gains, it was possible to save €9 468/day in labour costs, a 35% reduction in energy costs (around 67 600€/year) and a significant reduction in the portion of subcontracting costs.por
