| dc.description.abstract | Neste projeto foi realizado um estudo à loja Leroy Merlin de Braga. Verificou-se que, o processo de entrega de encomendas agendadas aos clientes era o aquele que necessitava de maior prioridade no que diz respeito à implementação de um projeto de melhoria, sendo a sua performance atual aquela que se encontra mais distante do esperado da organização, e um processo de interação direta com os clientes, algo que leva a que as ineficiências deste processo afetem diretamente a sua satisfação. Dentro deste processo, foram destacadas 3 áreas de foco. A redução dos tempos de entrega dos agendamentos, o aumento da percentagem de encomendas agendadas e o aumento da percentagem de clientes que percebem o funcionamento da máquina de senhas. Com o auxílio de técnicas e ferramentas de análise e melhoria e aplicação da metodologia DMAIC, foram determinados os principais problemas que afetam o funcionamento do processo de entregas, aglomeradas um conjunto de possíveis soluções para estes problemas, e criado um plano de ação. No fim do projeto observou-se um crescimento de 15,2 pontos percentuais na média mensal de agendamentos de encomendas e um aumento de 2,82 pontos percentuais na percentagem de clientes que sabem o seu número de encomenda e o sabem introduzir na máquina de encomendas para levantar uma encomenda agendada. Quanto aos tempos de entrega, não foram alcançadas conclusões definitivas, visto que uma subida drástica no número de interações com o balcão, causadas pelo aumento da procura durante o mês final do projeto, impediram a realização de uma comparação representativa entre o último mês e os meses de diagnóstico. | por |
| dc.description.abstract | On this project, a study was conducted at the Leroy Merlin store in Braga. Between the many central points tied to the store’s operation, it was found that the delivery of scheduled orders to the clients was the process that required the maximum priority in an improvement project, with its current performance being the furthest from the set standards out of any process and with it being a process that dealt directly with the customers, meaning that any problem or lack of efficiency was felt firsthand by the clients, which tied it tightly with customer satisfaction. Inside this process, 3 areas of focus were decided. These were the reduction of the time of the delivery process for scheduled orders, the increase in the percentage of scheduled orders and the increase in the percentage of clients capable of using the ticket machine without assistance. With the adoption of analyses and improvement techniques and tools and the implementation of the DMAIC methodology, the main problems affecting the delivery of the scheduled orders were identified, solutions for those problems were explored and an action plan was created. At the end of the project an increase of 15.2 percent points in the average monthly percentage of scheduled orders and an increase of 2,82 percent points in the percentage of clients that know their order number and understand how to introduce it on the ticket machine to retrieve their scheduled order. As for the delivery times, no definitive conclusions were reached due to the drastic increase of interactions with the service counter, which was caused by the increase in demand seen on the last month of the project, preventing a representative comparison between the last month and the first four. | por |
