Reconfiguração de duas linhas de produção usando princípios Lean Thinking em uma empresa de marroquinaria em contexto de pandemia mundial

Abstract

O presente trabalho foi desenvolvido, em contexto empresarial, no âmbito do 2º ano do Mestrado em Engenharia Industrial. O principal objetivo desta dissertação foi criar um projeto de reconfiguração de duas linhas do sistema produtivo de uma fábrica de marroquinaria tendo em conta os princípios e metodologias do Lean Thinking em um contexto inesperado de pandemia mundial. O surgimento repentino do Covid-19 e suas consequências fizeram com que todos os setores empresariais precisassem se adaptar a uma nova realidade, sempre em busca da diminuição de todo e qualquer tipo de desperdício, de forma a seguir ainda mais rigorosamente a filosofia Lean. Esses desperdícios podem ser exemplificados por atividades que não agregam valor ao produto, e quando são minimizados ou deixam de existir, contribuem para que tanto os custos quanto os tempos de produção sejam diminuídos. A metodologia de investigação-ação utilizada iniciou-se com uma análise crítica à situação antes da pandemia. No entanto, a interrupção das atividades fez surgir uma nova situação tendo sido realizada nova análise. Assim, a retomada da produção ao final do período da quarentena gerou uma rápida e constante introdução de novos produtos nas linhas produtivas da fábrica, e isso trouxe a necessidade de reconfigurá-las para serem flexíveis e adaptáveis para a passagem de diferentes tipos de peças nos diferentes processos. As questões relacionadas a capacidades de produção dos postos envolvidos, polivalência dos operadores e a urgência da resposta aos clientes foram analisadas. O aumento do número de encomendas de produtos de determinada família gerou a necessidade de reconfiguração de duas linhas de produção. Dessa forma, uma delas possibilitou responder às demandas dos clientes sem prejudicar o restante da produção, por ser flexível e absorver a mão de obra necessária enquanto que a outra teve sua capacidade aumentada após a passagem de postos à outra linha. Pelo facto de um plano de reconfiguração total da fábrica ter sido iniciado antes da conclusão deste trabalho, os resultados obtidos remetem à realidade da empresa no período em que as soluções propostas foram implementadas, uma vez que atualmente novas mudanças e alterações já foram realizadas.

This work was developed, in a business context, within the 2nd year of the Master in Industrial Engineering. The main objective of this dissertation was to create a project to reconfigure two lines of the production system of a leather goods factory taking into account the principles and methodologies of Lean Thinking in an unexpected context of a worldwide pandemic. The sudden appearance of Covid-19 and its consequences meant that all business sectors needed to adapt to a new reality, always in search of reducing any and all types of waste, in order to follow even more strictly the Lean philosophy. These wastes can be exemplified by activities that do not add value to the product, and when they are minimized or cease to exist, they contribute to reducing both costs and production times. The action-research methodology used began with a critical analysis of the situation before the pandemic. However, the interruption of activities brought up a new situation and a new analysis was carried out. Thus, the resumption of production at the end of the quarantine period generated a rapid and constant introduction of new products in the factory's production lines, and this brought the need to reconfigure them to be flexible and adaptable for the passage of different types of parts in different processes. The issues related to the production capacities of the stations involved, the versatility of the operators and the urgency of responding to customers were analyzed. The increase in the number of orders for products from a given family generated the need to reconfigure two production lines. In this way, one of them made it possible to respond to customers' demands without harming the rest of production, as it is flexible and absorbs the necessary manpower, while the other had its capacity increased after the transfer of stations to the other line. Due to the fact that a total factory reconfiguration plan was initiated before the completion of this work, the results obtained refer to the reality of the company in the period in which the proposed solutions were implemented, since currently new changes and alterations have already been carried out.
