Implementação de uma metodologia de melhoria para o aumento de produtividade numa indústria corticeira

Abstract

Esta dissertação foi desenvolvida através da realização de um estágio numa indústria corticeira, cujo principal objetivo foi o aumento de produtividade nas linhas de brocas inteligentes. A metodologia de investigação adotada para este projeto foi a metodologia de investigação ação, visto que o investigador está também envolvido na questão a abordar, estabelecendo-se uma ligação entre a parte teórica e a parte prática. Uma grande vantagem desta metodologia é que facilita a avaliação e resolução dos problemas, uma vez que o investigador está envolvido no terreno e contacta diretamente com a equipa responsável pelo projeto, conhecendo bem todo o processo envolvente. Para tal, recorreu-se ao Lean Six Sigma de modo a identificar claramente as causas que levavam à baixa produtividade nestas linhas, utilizando, para tal, as ferramentas necessárias. Neste projeto em concreto, aplicou-se o DMAIC, que guiou a equipa ao longo das suas cinco fases estruturadas. Numa fase inicial, foi feito uma análise da situação inicial, com o objetivo de identificar as principais causas responsáveis pelas paragens de produção. De seguida, recolheram se dados referentes aos motivos pelos quais se verificava a ocorrência destas paragens, através de medições realizadas a cada uma das linhas em questão. Depois de uma análise dos mesmos, identificaram-se os principais motivos e procedeu-se à sugestão e posterior implementação de ações de melhoria responsáveis por reduzir ou eliminar os problemas identificados, tendo sido comparados os resultados obtidos com estas alterações efetuadas com a situação inicial. Foram também elaboradas normas de trabalho de modo a suster os ganhos obtidos, recorrendo-se ao standard work. A implementação das ações de melhoria traduziu-se num aumento de produtividade de cerca de 60% na linha em que foram realizadas as alterações, correspondente a ganhos de cerca de 52675 euros por ano. Este é um balanço bastante positivo do projeto que, no entanto, ainda pode ser otimizado se se der continuidade a todo o trabalho realizado.

This dissertation was developed through an internship in a cork industry, and its main objective was to increase productivity in the smart drill lines. The research methodology adopted for this project was the action research methodology, since the researcher is also involved in the issue to be addressed, establishing a link between the theoretical and the practical part. A major advantage of this methodology is that it facilitates the evaluation and resolution of problems, since the researcher is involved in the field and contacts directly with the team responsible for the project, knowing well the entire process involved. For this, Lean Six Sigma was used to clearly identify the causes that led to low productivity in these lines, using the necessary tools. In this specific project, the DMAIC was applied, which guided the team throughout its five structured phases. In an initial phase, an analysis of the initial situation was performed, with the objective of identifying the main causes responsible for the production stops. Next, data was collected regarding the reasons why these stops were occurring, through measurements taken on each of the lines in question. After analyzing them, the main reasons were identified and improvement actions were suggested and then implemented in order to reduce or eliminate the problems identified. The results obtained with these changes were compared with the initial situation. Work standards were also elaborated in order to sustain the gains obtained, using standard work. The implementation of the improvement actions resulted in an increase in productivity of about 60% in the line where the changes were made, corresponding to gains of about 52675 euros per year. This is a very positive balance of the project that, however, it can still be optimized if all the work done is continued.
